Enter: YouTube.
Somehow, YouTube became the largest podcasting platform on the planet. And with it came a new promise of audience discovery.
With Search and Recommended Areas, podcasters have flocked to YouTube, ready to welcome their new viewers with open arms!
...except, for most podcasters, that hasn't happened.
Publishing videos without getting views is frustrating (and expensive)
Publishing a video is much more complex than an audio-only podcast.
First, you have to record high-quality audio AND video for everyone involved.
Then, you have to edit the video.
Then, you upload a second piece of content to YouTube vs. your RSS feed.
And all of this would be fine!
...if you were getting the views you wanted.
But when you're doing a lot more work, investing a lot more money, and NOT getting any of the benefits...it's just frustrating (and expensive).
The problem: You're approaching YouTube like a podcaster
YouTube is an entirely different platform (and audience) than audio.
Trying to do a video version of your podcast isn't going to work unless your podcast was optimized for a new, impatient audience (and I doubt that it was).
Podcasts are great for deepening relationships with your existing audience. They're long by design, cozy, and often assume the listener has both 1.) familiarity and 2.) patience with you.
For a new YouTube viewer (which is who you're trying to attract), that's just not the case.
Instead of doing YouTube like a podcaster, you need to podcast like a YouTuber.

The power of video: a story in two charts
Our audio podcast has grown steadily.
The chart above shows time spent listening to the show since it launched in March 2020.
This only includes Apple and Spotify, but that's a good, representative sample.
As you can see, we see steady growth week-to-week and month-to-month.
It's a healthy podcast!
But look what happens when we introduce the watch time of our YouTube channel (which launched in July 2022) to the SAME chart...
That's 10x more viewers than listeners
Spotify and Apple consumption are still shown in the graph above; they're just dwarfed by the success of our YouTube channel.
That success started in June 2023 (a year into the channel) when we fundamentally changed our approach.
Since then, we've consistently generated 10x more video consumption than audio, peaking at 37x more watch time in October 2023.
Our podcast has ~2 million downloads in four years, while our YouTube channel has generated more than 5 million views in just over two.
These are the results we were looking for and the strategy is what we will teach you in this masterclass.

Stage 1: Pre-production
Pre-production refers to everything that happens before an interview is conducted or video is recorded.
Pre-production is actually where you'll find the highest-leverage changes to your approach. It includes:

- Interview preparation

Stage 2: Production
Production is the actual "performance" of your video. I'll cover my unique approach as an interviewer so that you have more comfortable, productive, and transparent conversations.
In this section, we'll also share our recommendations for gear and setting up your studio environment.
Stage 3: Post-production
Post-production is everything once recording is complete. We'll cover our strategy for editing and completing the package for the video to maximize it's opportunity to get more views.
Most podcasters tend to overemphasize production while underemphasizing pre- and post-production. This is a big mistake.

Conor approached ME in 2022 about turning my podcast into a video show on YouTube. He began as a video editor and has grown into a producer role where he handles all things:

Simply put, the channel wouldn't exist without Conor, nor would it be as successful. He'll break down his process for pre-and post-production while I cover all things guest selection, prep, and interviewing.

Hiring great help is a great idea. Most aspiring YouTubers hire an editor and/or thumbnail designer, which implicitly puts YOU in the role of producer. This workshop will train YOU how to be a great producer so that you can hire and collaborate with specialists. Or, if you want to hire a producer, you'll be able to train them well.
